BOSTON, Oct. 19, 2026 /PRNewswire/ — Chief revenue officers are making an aggressive bet on growth in 2027, simultaneously adding people, increasing investment, and asking more of every seller. Sixty-five percent of revenue leaders expect headcount to grow over the next year, with 22% expecting growth by more than 10%. Additionally, 72% expect sales and revenue budgets to increase, and 91% expect quotas or productivity requirements per seller to rise.

These are among the findings of a new report from Boston Consulting Group (BCG) titled The 2027 Revenue Agenda: Moving the AI Focus from Productivity to Proof of Value. BCG surveyed 398 CROs, sales leaders, chief commercial officers, and revenue operations leaders across five sectors and 23 countries globally.

The research points to a critical test for revenue organizations heading into 2027: whether widespread AI adoption can translate into stronger selling and commercial performance as companies simultaneously invest more and raise expectations for their sales teams.

“Revenue leaders are not choosing between growth levers next year, they are pulling several at once. The 2027 plans we are seeing in our data are ambitious, with most CROs expecting to add people and budget while also raising quotas,” said Federico Fabbri, managing director and senior partner at BCG and coauthor of the report. “Those plans assume a productivity step-change that AI has not yet delivered. The gains so far are real but largely administrative and deal-support-related. Turning them into win rates and quota attainment is the work of the next year.”

AI Adoption Is Widespread, but Productivity Gains Outpace Commercial Impact

AI has already become part of the sales organization for most companies surveyed. Ninety percent report meaningful use of AI in sales and revenue workflows. Yet deployment remains relatively limited in scope: only 6% report autonomous AI completing end-to-end workflows within governed limits.

Further, AI is showing greater measurable impact on sales productivity than on commercial outcomes. The most frequently cited impact by respondents was administrative workload (33%), followed by seller time saved (22%), better coaching and enablement (18%), and better forecast accuracy (18%). Meanwhile, only 13% report improved win rate, 14% improved conversion, and only 8% see higher quota attainment.

AI Is Changing Buyers’ Expectations for Sellers

AI is not only changing how sellers work. It is also reshaping the buying environment. The survey asked revenue leaders about top-ranked impacts of customer AI use on sales teams. Among the findings:

  • Nearly 60% say customers arrive at their first conversation more informed about products, competitors, and potential use cases than they did two years ago.
  • 54% report increased demand for customer- or industry-specific personalization in proposals and outreach.
  • 51% say buyers expect more customized proof of value, including evidence of ROI, before making a purchase
  • 24% percent say internal consensus-building has become more difficult, as stakeholders bring their own research, priorities, and perspectives to the decision.

At the same time, only 32% of revenue leaders point to accelerating earlier proof-of-value activities—the very moments when sellers can help skeptical buyers understand whether a solution will deliver what they need.

That creates a potential mismatch between where sales organizations are applying AI and what buyers are beginning to require from sellers. The seller’s role therefore must shift from simply providing information to helping groups of stakeholders that are growing more informed, and sometimes more divided, establish confidence in a decision.

Leading Organizations Are Turning AI from a Productivity Tool into a Growth Engine

The survey offers an early look at what separates organizations beginning to turn AI into commercial impact. More AI-advanced organizations, those with more autonomous agents deployed, are twice as likely to report improved conversion as a top area of AI impact (23% versus 11%) and more likely to be growing revenue at double-digit rates (69% versus 42%). They are also far more likely to have formal AI adoption targets in place (67% versus 23%). CROs furthest along describe pushing AI into the customer-facing, judgment-heavy parts of the sales cycle and redirecting the freed-up time toward interacting with customers.

“The real opportunity for AI is to augment sellers: give them time back and help them use it more effectively,” said Nacho Hafner, a managing director and partner at BCG X and coauthor of the report. “That means helping them understand their clients, prepare for more relevant conversations, and make better decisions about where to focus their effort. For 2027, success should be measured not just in hours saved, but in how effectively sellers turn that time into stronger client relationships and better commercial outcomes.”
